Revenue goals are lagging: you only know you missed them when it's too late. Pair each with activities you control.

Keep it to three to five

Pick one goal each for revenue, customers, team and systems, and maybe one for brand. Every extra goal competes for the same time and money.

Make goals achievable, not easy

Base targets on your numbers: current conversion rates, average deal size, capacity and cash. If you need 12 clients and you close one in four proposals, you need about 48 proposals. Can you generate that many? If not, the goal or the plan needs adjusting. See financial projections.

Run a weekly review

Every week, 30 minutes:

  1. Leading indicators: on track?
  2. What's blocking progress?
  3. One action to fix it
  4. Who owns it?

Every quarter, review the goals themselves and adjust for what you've learned, or for changes in the economy (scenario planning).

A growing Calgary renovation company sets these for Q2:

  • Revenue: $450,000 in signed projects by June 30
  • Leads: 150 qualified estimate requests, each answered within 10 minutes
  • Brand: 30 new Google reviews and 2 local media stories
  • Team: hire one project manager by May 15

Mistakes to avoid

  • Setting goals nobody owns. Every goal needs one person responsible.
  • Picking only revenue goals. Revenue is a result. Include the activities and systems that drive it.
  • Never adjusting. If the market shifts, update the goal and explain why.
  • Keeping goals secret. Teams that know the goals make better daily decisions.
